  • Look beyond blame. Is it overload, unclear ownership, or habit?
  • Is everything routing through one person? Do people even know what’s expected?

  • Spot the patterns. Document the blockers. Ask “what needs to change?”

🧰 How to Run a Simple Review (Without Overcomplicating It)

🧾 You don’t need a fancy consultant to get started.
Here’s a basic review rhythm that works for most SMEs:

✔️ Use a visual tracker

🗂 Google Sheets, Excel — anything that helps you see the progress and the work at a glance.

✔️ Maintain a “Bottleneck Log”

📋 Keep a table of repeating delays. What’s stuck, for how long, and why? Track delays over a 2–4 week period. You’ll start to see repeat issues.

✔️ Host a 15-min “Stuck Check-In”

👂 Ask your team weekly:
“What’s stuck? What’s unclear? What’s waiting on someone else?”

Make this a safe space, not a blame room.
